# Site not ready? Clarify first, decide on site

In our line of work there are two kinds of delay. On a large one-off project, we arrive and the other trades haven't finished. On a roll-out, the sites are small, but the same mistakes come back store after store. Both cost money and nerves, and we deal with them differently.

You can plan for a lot, but not for everything. When it happens, having the best craftsman isn't enough. You need a team that decides quickly on site and finds a solution that works for the client, the store and us.

## The one-off project: the other trades haven't finished

One of ours: a flagship store in Brittany, good drawings, a well-prepared installation. We drive about 1,500 kilometres to get there. On site, the store isn't ready, so far from ready that we can't start.

The team has two options. Wait three or four days, maybe, with nobody able to say for sure. Or drive home, with all the travel time and the knock-on effect on the next jobs.

We found a third option, because we could talk to the store operator directly in French. Where could we work alongside the others, which areas would the fit-out contractor release first, in what order, and who decides on site? The store was finished. It cost more and pushed back another job, but it worked.

The lesson isn't dramatic. We don't know in advance whether a site is ready. We have no contact with the operator and we don't check the site ourselves; that isn't our role, and our clients, shopfitters and manufacturers, don't want it to be. What we can do is ask in time. A week before, we ask the client whether the other trades will be finished on the start date, and we ask for a specific answer: what will be done by Monday, and who's vouching for it?

You'll never rule out every one of these situations. People on site are optimistic, they have a schedule to keep, and then a tradesman doesn't turn up. We see it all the time. Some things can still be ruled out, and for the rest we look for the best solution on the spot. For us that's everyday work.

Before a large one-off job, we therefore check with the client whether the floor, ceiling, electrics, painting and air conditioning will be finished on the start date, and who is committing to that. We also want to know who can decide on site for the client if everything has to be reorganised, and which areas we can work on in parallel if a trade is running late. Finally, waiting time on site and any extra return trip are not on us. That last point is in our quotation and in the order confirmation.

## The roll-out: small problems that keep coming back

On a roll-out, the problem is rarely another trade. It's the details, and they repeat. Nobody on site knows where the material was delivered. Parts are missing. Nobody knows who signs the handover. The drawing doesn't match the floor, because the measurement was wrong or something has changed since and nobody told the shopfitter. At one site that costs half an hour. Across the whole roll-out it costs days.

So before every job we go through a fixed list with the client. Internally we call it the day-before check. We don't call the store; the client confirms the points to us. The measurements and drawings match the floor. All the material is on site, checked against the delivery note, small parts included. Access, keys and alarm are sorted, with a name and a number that's reachable at the time of the job. There's power, light and water, and waste can be removed. The store manager knows we're coming and the areas are cleared. Someone is authorised to make decisions. And the handover is arranged, with a sign-off report and photos.

On every roll-out we also build around 20 % of buffer into the schedule. The teams aren't slow, but the list above is never one hundred percent right. Without a buffer the schedule falls apart at the first deviation, and across a lot of stores there will always be deviations.

## What both cases have in common

First, plan for what you can. On the one-off project that's the question to the client about the other trades. On the roll-out it's the short day-before list the client confirms. Then stay flexible on site and decide quickly, with an eye on cost, so that everyone is happy at the end. For us, a successful project is one that gets finished despite the problems.

## FAQ

What happens if the team arrives and the site isn't ready?

We decide on site: work in parallel where areas are free, change the order, or stop. Waiting time and wasted trips are charged to the client, and that's stated in our quotation.

Can the day-before check be done in English?

Yes. It's a one-page list your project lead confirms the day before the job. We handle the German side of it with the store.

Does this also apply to night work in open stores?

Especially there. Access, the alarm and someone who can be reached at night to make decisions are the points that go wrong most often.
